The promise

There's a scene that repeats in almost every large company that has already been through its digital agenda. Someone in finance asks, with no malice at all, what became of the budget approved two years ago. The answer arrives as an immaculate slide: the innovation center opened, eight hundred people certified, forty squads stood up, an office with whiteboard walls and colored chairs. All of it true, all of it verifiable. What nobody can answer is the question that comes next — which line of the income statement shows it.

The body of ideas Marty Cagan and Lea Hickman assembled in "Transformed" goes straight at that gap, and it does so by moving where you look. The distance between a company that reliably produces things people want and one that reliably produces punctual deliveries isn't visible in the people who walk through the door. It's visible if you trace the route a decision travels — from the moment someone has the idea to the moment a customer meets it — noting at every stretch who can stop it, who can change it, and what evidence is required to do either. The authors gave that route a name: the product operating model. A borrowed ritual is cheap to install, which is why it gets installed first; the route is expensive and political, which is why it almost never gets touched. Picture a house built in 1965 that life kept adding appliances to. First a refrigerator, then a microwave, then a second fridge in the garage, an air conditioner, two televisions, six chargers. The house looks fine. The problem shows up on an ordinary Sunday: someone runs the kettle while the space heater is on and the breaker trips. That's when the household folklore begins — the power strip plugged into another power strip, the unwritten rule about never running both at once, the mystery splice an electrician made years ago that nobody dares touch. Each fix is reasonable on its own. Together they're a system nobody understands anymore.
